Why now

The $1 trillion problem hiding in the supply chain

A third of all food grown worldwide is never eaten. Most of what is discarded rots in landfill, releasing methane and draining $1 trillion from the global economy every year. Pesticide use has nearly doubled since 1990, with health risks regulators are only now starting to price in. And more than 20 markets have already begun requiring companies to disclose exactly what is happening in their supply chains. The reporting requirements are catching up faster than the solutions are.

Proprietary hardware that converts pre-consumed food waste into two bio-agents through controlled vessel fermentation, on the site that produced the waste. Aerobic process: no methane, no odour. Outputs feed straight into the next cycle, closing the loop on site.

ReGen OS

An agentic platform being built to reason across the hardware, the growing ground and the water, deciding what happens next and carrying that reasoning from one cycle to the next. A deterministic compliance rule sits above the AI and can override it outright, protecting the zero-chemical guarantee in software.

Land

Soil biology, rebuilt, not depleted

Rotated site-wide; availability shifts by season and crop.

Pre-sorted, pre-consumed food waste becomes two bio-agents through on-site fermentation. The biofertilizer supplies plant nutrients and improves their uptake through microbial activity, with zero synthetic input. The biostimulant primes the plant's own induced systemic resistance, enriching beneficial bacteria rather than applying a fungicide.

Water

Aquaculture, held to the same evidence standard as land

Three commercial species today. A fourth in development.

The same biostimulant, delivered as a fermented fruit-waste aquafeed additive, boosts growth and antioxidant status. In a six-month Lingnan University feeding trial on gilthead seabream (the species now in development), weight gain was +20.3% by week ten, with the antioxidant enzyme GR up 96.4% and the oxidative-damage marker MDA down 83.4%.

In the field

Twenty years, one farm, proof the platform works

Hung Yat Farm has run this land for two decades, restoring a contaminated former pig-skin factory site into the operation running today. It is ReGen Lab's flagship project: the place the systems were proven, and the source of the operating record the platform is built on. It is not the boundary of who we build for. The platform is designed to run on any operator's land and water.

Regenovate runs today. ReGen OS, the AI layer that reasons across it, is being built in three stages.

    Traceability and modular access

    Batch-level traceability from input to output, and a modular architecture (a harness, a reasoning model, and discrete skills) so a partner can plug into sensing, carbon data, or traceability without adopting the whole stack.

ReGen Lab Limited is an independent technology company in Hong Kong, incubated at Cyberport. It builds and owns the machines and the operating layer: Regenovate hardware, ReGen OS software, and the knowledge vault built from twenty years of operating data at Hung Yat Farm, the flagship project where the platform was proven. Partner operators will run the same platform on their own land and water.

Why full conversion

Chemical agriculture degrades soil, water and biodiversity faster than nature can rebuild them. Regenerative practice alone does not hold without a real biological loop feeding it. Most regenerative farms run on compost, and compost loses most of its value to CO₂ and methane on the way back to the soil. Regenovate is a full-conversion loop: the waste is not reduced, it is transformed into inputs the next cycle runs on.
